Junk Car Yard Capacity Planning: Set a Pickup Limit You Can Support
More junk car leads do not automatically create more completed purchases. Every acquired vehicle needs a funded offer, verified ownership, transport, receiving space, processing time, and an outbound path. A capacity model connects marketing and purchasing to those real constraints so the business does not promise pickups it cannot receive safely or process on time.
Count usable capacity, not the property’s theoretical maximum
Start with the spaces that operations can actually use. Exclude fire lanes, drive aisles, loading paths, office parking, environmental-control areas, quarantine or review zones, customer areas, blocked spaces, and any space unavailable under permits, leases, insurance, or local rules. The business is responsible for confirming the requirements that apply to its facility.
Create separate counts for normal inventory, newly received vehicles, document holds, mechanical or hazardous exceptions, and vehicles scheduled to leave. One total number hides the reason capacity is unavailable.
Measure each stage of the flow
Track the daily or weekly capacity of intake scheduling, towing, yard receiving, VIN and ownership checks, photography, condition confirmation, fluid or safety procedures, inventory entry, storage placement, parts or repair review, sale or recycling preparation, and outbound loading. The slowest stage can limit the system even when open parking spaces remain.
For each completed pickup, store received date, current stage, assigned location, document status, expected disposition, target outbound date, and actual departure. That supports both capacity planning and an aging report.
Use dwell time to estimate steady-state inventory
A simple planning relationship is average completed pickups per day multiplied by average days on site. If a yard receives four vehicles per day and vehicles remain an average of eight days, the expected average inventory is about 32 vehicles. This is a planning estimate, not a physical-capacity rule.
Averages can hide spikes. Track the median, 75th percentile, and longest dwell by disposition channel and exception type. Vehicles waiting for documents, a buyer, parts, or transport may remain much longer than routine units.
A facility has 50 marked storage positions. It reserves five for receiving and movement, four for document or safety review, and six as an operating buffer. That leaves 35 normal inventory positions.
Current inventory is 29 vehicles, so six normal positions remain. Three vehicles are confirmed to leave tomorrow, but they should not count as open until departure is verified. The business plans two pickups today and four tomorrow. If only two outbound vehicles actually leave, tomorrow ends at 29 + 2 + 4 − 2 = 33 normal positions occupied, leaving two—not six—available. A failed outbound move can quickly consume the buffer.
Protect an operating buffer
Do not schedule to 100% of marked space. Reserve capacity for late pickups, failed outbound transport, damaged wheels, oversized vehicles, title or identity exceptions, weather, equipment outages, buyer delays, and vehicles that need separation. The buffer should be based on the operation’s history and requirements rather than a universal percentage.
Define a warning threshold and a stop threshold. At warning, reduce marketing volume or require manager review. At stop, pause new purchase commitments that require yard space while still handling already authorized work and exceptions under policy.
Connect lead volume to the completion funnel
Use unique leads, qualified opportunities, accepted offers, scheduled pickups, completed pickups, and received vehicles as separate measures. Capacity should be consumed only at the stage defined by the business—often when a pickup is firmly scheduled or a purchase is completed—not when a raw lead arrives.
Hypothetically, 100 unique leads produce 40 qualified opportunities, 20 accepted offers, and 14 completed pickups. If yard capacity supports only ten new vehicles that week, increasing lead spend without adjusting offers, scheduling, or outbound flow may create delays rather than value. The company can reduce volume, narrow territory, prioritize vehicle types, add outbound capacity, or change purchase criteria.
Coordinate space, cash, and transport
Open space alone does not authorize a purchase. Compare yard capacity with the weekly cash-flow forecast, tow capacity, receiving staff, document workload, storage rules, and confirmed disposition options. Use the lowest defensible limit.
Record who approved each exception. A high-value opportunity might justify a controlled deviation, but it should not silently erase the operating buffer or block scheduled outbound work.
Review the plan each day
Use a short daily board showing usable positions, occupied positions, arrivals due, departures confirmed, document holds, safety holds, average dwell, oldest units, pickup commitments, and cash required. Reconcile the board with the physical yard and vehicle records.
Weekly, compare planned arrivals and departures with actuals. Code differences such as seller cancellation, failed pickup, outbound delay, missing paperwork, buyer rejection, equipment issue, or weather. Improve the assumptions instead of rewriting history.
